2) If you have formal authority, you don't need to use it to achieve your goals.

What is leadership?

Key points:
1) it's only leadership if people follows
2) you're trying to change people's behaviour (if not, why lead?)
3) there needs to be a higher level goal, not change for change sake.
4) It can be learned.

The path to leadership: just promoting good individual contributors doesn't help.

So, when people want to become a tech lead or a manager - make sure to tell them what the work entails, because it's different from day to day work.

So, how do you get better at leading without authority?

understand/plan --> do --> check loop.

Don't keep doing the same thing if it's not working.

What to understand?
- Yourself - why do you want to lead? What's your strength?
- The team - strengths/weaknesses/ambitions
- The context

Archetypes:
- Cultivator: interested in making every around you better. Growth, enablement, empowerment.
- Connector: someone who leverages their network. Have social capital, can give public appreciation. (Note: particularly helpful for underrepresented groups)

Culture amplifier: fostering an atmosphere for everyone to grow.

Psychological safety - "I didn't understand that - can you explain?"

Group identity - understand shared values in a group.

Embracing dissent, and being positive.

A motivator: someone who creates and sustains momentum.

For example: celebrating achievements, inspiring people. (Particularly if you're in a continuous delivery environment - without milestones/close outs, important to create reasons to celebrate.)

Guide: collaborate, lead, align people.

Not about telling people what to do, but creating a space to have conversations about what to do and how to proceed.

Lots of guidance - often cross pollinating between other teams.

All of this is based on trust. So how do you build trust?

- Show self orientation - show you value other people's goals and ambitions.
- Be transparent about your goals and motivations.
- Display benevolent values - show that you want to do the right thing.

Retrospect, iterate & pivot.

Do this on a personal level, monthly or quarterly. See if your goals still make sense, and whether you're making progress towards your goals. If not, change.
